There is a conversation about artificial intelligence that keeps repeating — and the more it repeats, the more concerning it becomes. It is the conversation about replacement: whether AI will take jobs, whether directors will be substituted by algorithms. It is the wrong conversation. Not because the topic does not matter, but because it distracts from a much more immediate, silent and probable risk. The risk is not that AI will replace you. The risk is that you will stop thinking.
The Trap That Has No Name
At first you use the tool for concrete tasks: drafting an email, summarizing a meeting, generating a property description. The tool does it well — sometimes better than you — and much faster. Then, gradually, the range of what you ask it expands. You start asking it to analyze situations, propose solutions, evaluate options. What to do with an agent who is not performing, how to structure the weekly meeting, what strategy makes most sense. And what was once a tool that executed your instructions silently becomes the source of your instructions. At that moment something important has happened: AI has become the leader and you have become the assistant implementing what it decides.
A Distinction That Changes Everything
There are two completely different ways to relate to an AI tool. In the first, you arrive with your analysis, your criteria, your point of view. You present the problem as you see it and ask the tool to question it, find the gaps, show you what you are not seeing. You use the tool to think more deeply. The result is yours. The process makes you more capable.
In the second, you arrive with the problem and no position of your own. You ask what to do. You read the response. You implement it. You use the tool to avoid having to think. The result belongs to the tool. The process makes you more dependent. The first relationship elevates your capacity as a leader. The second erodes it — slowly, constantly, almost imperceptibly, until one day you try to lift something and you cannot.
The Muscle That Atrophies
Your capacity to think is a muscle. It develops when you face difficult problems, question your assumptions, make decisions with incomplete information. And it weakens when you systematically delegate reasoning to a tool because it is faster and more comfortable. The decisions that matter most in your agency — how to develop a stalled agent, what to do with a difficult client, how to respond when the market changes — require a type of judgment that cannot be delegated. Not because AI cannot generate a plausible answer, but because that judgment is built on your specific knowledge of that agent, that client, that market.
The Question to Ask Before Every Use
There is a question that should become a habit before every significant interaction with an AI tool: Is this increasing or reducing demand on my capacity to think? If it is increasing it, you are using the tool correctly. You are the one leading the process. If it is reducing it — if you are essentially outsourcing the thinking and accepting the result without real scrutiny — then you are not using a tool. You are being used by one.
A Concrete Standard for Maintaining Leadership
Before reading the output of any important query, formulate your own position. Not the definitive one: the initial one. What you think right now about the problem, with what you know. When you read the response, evaluate what seems right, what does not, what you would change. Then ask the tool to challenge your updated position. That process is cognitively demanding and slower than just asking and accepting. But it generates a qualitatively different result: not the AI's answer, but your thinking — expanded and questioned by AI. That is the distinction that defines whether you are the leader or the assistant.
